But what are the actual underlying principles that make DevOps tick?

Its Gene Kim who really gives the most influential answer on this one. The Phoenix Project & The DevOps Handbook introduced the Three Ways – a framework for thinking about software delivery. Gene Kim came up with these, and they’ve become a sort of bible for understanding DevOps.

The First Way: Flow is all about system performance – its about getting work moving through the whole process from dev to the people who use the software, without getting bogged down in bottlenecks or handoffs.
The Second Way: Feedback is about getting feedback fast – catching problems early so you can fix them before they get worse.
The Third Way: Continuous Learning is about creating a culture where people feel encouraged to experiment, take risks and learn from failure.

THE FIRST WAY: CREATING FLOW

The First Way is all about creating flow . Its at the heart of The First Way – it’s about the performance of the system as a whole, rather than just individual departments or contributors trying to shine. We look at the whole picture – all business value streams that are enabled by IT, from the moment a requirement gets identified right through to the customer.

The goal is to create a flow that is smooth and predictable. In other words, we need to ensure that work just keeps moving – and that means reducing bottlenecks, stopping handoffs that cause delays and making sure work doesn’t get stuck in queues. The First Way also means whenever we discover a problem we should fix it before we move on with the job.

A Real Life Example: CI/CD Pipelines – Imagine a team that uses continuous integration and continuous delivery (CI/CD) to automate the build, test and deployment process. Instead of waiting weeks or months for a release they release small changes frequently – this shortens the risk of each release and slashes the time from commit to production. The CI/CD pipeline is really just a practical application of the First Way – it accelerates the flow by automating repetitive steps and removing manual handoffs.

THE SECOND WAY: FEEDBACK

The Second Way is all about feedback . It’s about creating the right sort of feedback loops – so that information flows back from operations to development in the right direction. The idea is to shorten and amplify these feedback loops so that any necessary corrections can be made again and again.

Getting fast feedback is all about pinning problems down quickly – when they are cheap and easy to fix. To do this we need automated testing, monitoring, logging and alerting. And we need to make sure that development and operations teams are working together so that knowledge from production incidents is fed back to the developers.

A Real Life Example: Automated Alerts – Imagine a team deploys a new version of an application and within minutes the monitoring tools spot an increase in error rates – an alert fires off into the team’s chat channel. A member of the team investigates and finds that the cause of the problem was a configuration change – they roll that back and the error rate returns to normal. The quick feedback loop – from deployment through to detection to correction – prevents a minor issue becoming a major outage.

THE THIRD WAY: LEARNING FROM MISTAKES (AND HAVING FUN)

The Third Way is all about the culture. It’s about creating an environment that encourages experimentation, risk taking and learning from failure. We want to build a culture that genuinely wants to learn and improve.

This principle is all about recognising that complex systems are going to produce failures now and then. What matters is how the organisation responds – do we point fingers or do we learn from mistakes? Blameless post-incident reviews help teams to learn from their failures without fear of punishment. And we want to encourage experimentation and share knowledge across teams.

A Real Life Example: Blameless Post Incident Review – A deployment fails and causes a short service disruption. Nobody blames the poor engineer who made the change – instead the team holds a post-incident review – what happened, why did it happen – how can we change things so that it doesn’t happen again? Out of this you might have a new automated check, a change to the deployment process or a bit more training. The failure becomes a learning opportunity that helps to improve the system.

WHY ARE THE THREE PRINCIPLES OF DEVOPS ACTUALLY A BIG DEAL?

The Three Ways give us a solid foundation to actually start improving the way we deliver software.

Faster delivery – because of course that’s a good idea

Flow cuts out all the bottlenecks and handoffs that are slowing us down, letting us get our work in front of customers way faster.

Better quality – and that’s not just a pipe dream

We catch problems when they’re still just problems, not when they’re customer-facing disasters. Automated testing and monitoring help us sniff out those pesky defects and get them fixed before they become an issue.

Stronger collaboration – no more silos!

The principles break down the walls between dev and ops – and that means we need to communicate and share the responsibility if something goes wrong

Better reliability – and if you’re smart, you’ll keep getting better

Continuous learning and experimentation help us build some real resilience – we learn from our failures (yep, failures – we all have them) and make our systems better over time.

And then there’s continuous improvement – because you can’t just stop at ‘good enough’

The Three Ways aren’t a one-off ‘fix’ – they’re an ongoing process of measuring, learning, and always trying to get better.

HOW TO ACTUALLY MAKE THE THREE PRINCIPLES OF DEVOPS WORK FOR YOU

Turning the Three Ways into a reality isn’t some one-off project – it’s an ongoing way of working. Here’s a workflow that might help

Step 1: Automate the boring stuff

Start with CI/CD – automate your builds, tests, and deployments. That’s the foundation of Flow – the part where we get stuff moving.

Step 2: Sort out your automated testing and monitoring

Get automated testing going at all the right levels (unit, integration and end-to-end) and set up monitoring and alerting for the real world. Shorten the time from ‘something’s gone wrong’ to ‘it’s fixed’

Step 4: Learn from those incidents – without putting anyone on the spot

When failures happen, do a post-incident review without going on about ‘who did it’. Focus on what went wrong, not whose fault it was. Document what we learned and what we’ll do differently next time .

Step 5: Keep measuring and keep improving

Keep an eye on those metrics like lead time, deployment frequency and all the rest – and use them to figure out where you could be doing things better. Enrol now!

Conclusion

The core idea of DevOps – its three foundational principles – of Flow, Feedback, and Continuous Learning – give you a solid framework for grasping what DevOps is all about. Flow basically gets work moving at a brisk pace. Feedback is about plugging in the safety nets early on so problems don’t fester. And Continuous Learning – well that’s where the magic happens – a culture that never stops getting better.

The thing is, these principles aren’t some hard & fast rules you have to follow to the letter. They’re more like a mindset – a way of thinking about how you deliver software. Organisations can apply them in all sorts of different ways depending on their particular situation. But at the end of the day the underlying ideas are pretty universal – get work moving smoothly, learn from what happens, and keep getting better.

If you’re just starting out on your DevOps journey, start with Flow. Get your delivery pipeline firing on all cylinders by automating as much as you can. Next, add some Feedback to the mix by keeping a close eye on your systems and doing your best to catch problems early. And then, once you’ve got those two things sorted, build in some Continuous Learning. Look back on incidents without getting hung up on blame and actually use what you learn to make things better next time.
